Product Studio Partner Case Study: The Co-Build Model
A look at how we structure partnerships with domain experts to build cash-flowing digital products using an operator-plus-agents model.
The Logic of the Studio Partnership
Most digital products fail not because of poor code, but because of a lack of domain expertise or a failure to find a distribution channel. Conversely, many domain experts identify significant gaps in their markets but lack the technical infrastructure to build a solution. This gap is where the studio model operates most effectively.
In this product studio partner case study, we examine the mechanics of a recent deal where we partnered with a domain expert to productize a manual service. The goal was to move from a labor-intensive consulting model to a scalable, automated digital product. This transition requires more than just a developer; it requires an owner-minded approach to product architecture and a clear understanding of how AI agents can replace traditional headcount.
Identifying the Opportunity
We evaluate potential partners based on three criteria: distribution, data, and depth.
Our partner in this instance was a specialist in a niche professional services sector. They had spent over a decade managing complex regulatory filings for a specific set of clients. They had the distribution (an existing client base) and the depth (an intimate knowledge of the regulatory hurdles). What they lacked was a way to automate the data ingestion and processing that consumed the majority of their billable hours.
When we looked at the manual workflows, it became clear that the process was ripe for productization. The inputs were structured documents, and the outputs were standardized reports. By applying a fleet of AI agents to the middle of this workflow, we could reduce the time spent on each file from hours to minutes.
The Structure of the Deal
We do not operate as a traditional agency. We do not charge hourly rates for development. Instead, we structure our partnerships as a co-build. This ensures that both the studio and the partner are aligned on the long-term health and profitability of the product.
For this specific project, the structure involved a shared equity stake in a new entity. The partner contributed the domain expertise and the initial customer set, while the studio contributed the technical architecture, the AI agent orchestration, and the ongoing product management. This "skin in the game" approach is central to how we build our portfolio. It moves the conversation away from "features delivered" and toward "cash flow generated."
The Build: Operator Plus Agents
This product studio partner case study highlights the efficiency of the one-operator model. In a traditional setting, building this tool would have required a project manager, a front-end developer, a back-end developer, and a QA lead.
Instead, we utilized a fleet of AI agents to handle the heavy lifting.
- The Orchestration Layer: We built a custom orchestration layer that manages the flow of data between different specialized agents. One agent is responsible for parsing the incoming regulatory documents, another for validating the data against current requirements, and a third for generating the final report.
- The Data Layer: We utilized a managed relational database to ensure data integrity and a cloud-hosted environment for the application logic. This allows for a lean infrastructure that can handle spikes in volume without manual intervention.
- The Interface: The front-end was designed to be a simple, functional dashboard where the partner’s clients could upload documents and track their status. We prioritized utility over aesthetics, focusing on the speed of the workflow.
By keeping the team size to one operator, we avoided the communication overhead that typically slows down product development. Decisions were made in real-time, and the first version of the product was shipped to a subset of the partner's clients within weeks of the initial agreement.
